Real Estate Business Coach
For Agency Owners Ready to Grow Beyond Their Own Sales
Sean Soole is a business coach for real estate agency owners across Australia. Sean held his own real estate licence for over 15 years and ran a boutique buyer’s agency.
He works with independent sales agencies, boutique luxury operators, high-volume suburban offices, property management specialists and hybrid agencies running both sides of the business. You may have built an agency past the point where you personally list every property, yet you are still the one carrying most of the sales, managing every agent’s mood, and holding the whole operation together between opens and auctions. If so, Sean’s mentoring program is built for the stage you are at.
When the Agency Still Runs on Your Listings
Most agency owners hit a wall somewhere between the first PA hire and the point where the office stops fitting around their personal diary. Sales revenue is up, and the team has grown, but the owner is working harder than they were as a solo agent, and the margin at the end of the year does not match the growth.
You are still winning the biggest listings yourself, while your top agent could leave to go independent or join a competitor at any time. Property management often relies on one person who knows everything, or on several people who all do things differently. New agents also take a long time to start paying for themselves, and many leave before they get there.
The underlying problem is that the agency was built around your own sales. Now the business depends on you keeping that up while running everything else at the same time.
Fixing it takes a different set of skills from listing and selling. It means pay structures that keep good agents without eating into your margin, and a property management team that can grow without its head burning out. It also means knowing which parts of the business make money, and being clear on what kind of agency you are building.

How Sean Works With Real Estate Agency Owners
Sean coaches agency owners through The Inner Circle, a business mentoring program capped at 100 members. Members get one-on-one coaching with Sean and more than 20 specialists on his Mentor Panel, a structured framework, quarterly Inner Circle events in Sydney, Brisbane and the Gold Coast, and a community of business owners working through the same stage as you are.
For real estate agencies, the early focus is usually on:
- Getting the owner off the listing presentation: If the principal is still winning most of the top-end listings, the agency can only grow as far as one person’s capacity. Sean’s team works with you on which agents to develop to take on the bigger listings. It also covers how to hand over your client relationships so clients still feel looked after.
- Fixing the compensation model: Most agency pay structures were set years ago and have drifted. Splits that made sense when the agent was writing $300k in sales commission do not make sense at $800k. The coaching works on getting the splits, retention incentives and bonus structures to a point where good agents stay and the agency keeps a margin worth running the business for.
- Growing property management properly: Property management brings in the recurring revenue, yet many agencies either under-invest in it or grow it without the right structure. The coaching looks at pricing, systems, how many properties each manager looks after, and how the department is set up. A well-run rent roll also adds real value to the agency if you ever sell.
- Knowing your numbers: Most principals run the agency off sales figures, the bank balance and a P&L the accountant produces a quarter late. You get a much better basis for every decision once you can see profit by division, what each agent is bringing in, and what property management earns per property.
- Deciding what kind of agency you are building: A boutique with three high-level sales agents and a tight rent roll is a different business to a 15-agent office with a 2,000-property rent roll, and both can work well. The coaching helps you decide which agency fits what you want from the business, then build toward it.
What It Looks Like When It Works
Inner Circle members across a wide range of industries have grown revenue, lifted margins and built businesses that no longer rely on the owner being involved in every listing and every escalated call. The case studies show what that has looked like for members Sean and the team have worked with.

Sean has a rare combination of integrity and competence. If his gut tells him you are about to make the wrong choice, he will tell you straight, that kind of honesty is hard to find and it is exactly what you want from someone guiding your business. Sean and the team genuinely values giving you high quality advice tailored to your situation rather than the generic. Everything he shares is practical and actionable, so you walk away knowing exactly what to do next rather than sitting on a pile of theory. His thinking is also incredibly transferable. The principles apply to any business, and he has a real talent for breaking complex ideas down into analogies that actually stick with you long after the conversation ends. If you are serious about growing, Sean and his team are well worth your time.Posted on Google![]()

I am very grateful to have been part of the Sean workshop. The material and guidance provided helped me identify important gaps in my business and gave me clarity on the areas I need to improve. It was also inspiring to connect with other entrepreneurs and successful business owners who have built profitable businesses through discipline, consistency, and focus. Sean and his team went beyond business strategies by also sharing valuable psychological and neurological insights that influence the way we think, make decisions, and navigate challenges in business. This workshop gave me not only practical guidance for my future business decisions, but also motivation, confidence, and direction. A special thanks to Sean, David, and Tim for their humble, supportive, and professional approach to every individual case scenario. Highly recommended.Posted on Google![]()

Sean and his amazing team of mentors have been a great help with my journey as a business ower. They helped out by giving me practical tips and tools that are proven and effective.
Who This Is For
Sean’s coaching is built for established real estate agency owners typically turning over $750k or more in sales commission. You will already have a team of agents, property managers or support staff in place and be ready to take the agency beyond what one person can personally sell. The same principles apply to sales offices, property management-focused agencies and hybrid operations.
If you are a solo agent working from home, or in your first year or two with your licence, it is probably not the right fit yet. Sean’s content library has free resources to help you get to that stage.
How to Get Started
Start by applying online. One of Sean’s Freedom Mentors will review your application and book a no-pressure conversation at a time that works around your listing presentations and open homes. You will talk through where the agency is now and whether the program is the right next step. If it is not, the team will let you know.

Frequently Asked Questions
Is Sean a real estate agent?
Sean is not a licensed agent, but he held his real estate licence for over 15 years, so he understands your business and the industry. The coaching is not only on the business side of running an agency but also works on you, the business owner, and where you need to grow to create the business and life you want. That covers compensation structures, margin, team, hiring, financial clarity, agency strategy and the role of the principal. Licensing, trust accounting and compliance obligations stay with your state’s real estate regulator.
My sales commission keeps growing, but my profit is flat. Is that fixable?
Yes, and it is one of the most common patterns Sean sees in agencies past $1M in sales commission. Commissions going up with profit flat almost always comes back to a handful of causes:
- splits that have crept in the agent’s favour
- property management revenue that is not covering its own costs
- admin headcount that has grown faster than revenue
- marketing spend that nobody is measuring against listings won
Sorting the measurement is usually the first piece of work inside Inner Circle because it moves the numbers quickly.
How does the coaching handle the “my top agent might leave” problem?
Losing a top agent is one of the biggest risks for most agencies, and it is hard to manage without giving away margin. The coaching works on pay and career paths that make staying the better option for your best people. It also develops the next tier of agents so the business relies less on any one person, and covers having honest conversations with your top performers before a competitor does.
I want to grow the property management side of the agency. Does the coaching cover that?
Yes. Property management brings in the recurring revenue that adds value to the whole business, and it is often where owners under-invest. The coaching looks at pricing, team structure, how many properties each manager handles, and the systems that let the department grow without its head burning out. If you are looking at buying a rent roll, the coaching also covers how to assess it and bring it into the business properly.
